Braking issue 53 plate HDI 2.0L

Hope someone can help, drove put my driveway yesterday and pressed the brake pedal to find it really hard and could hardly stop, after about a minute brakes were fine.
this morning going to work they were fine , but when I came out of work tonight I started the car and pressed the pedal (before moving off) to find it hard again and it took about 15 seconds to soften up.
the only relevant info that I can think to mention is that the fluid level is ok and hasn't moved and I had the front ABS rings done a couple of years ago and no warning lights illuminated on the dashboard.
Any help would be much appreciated.

Thanks

Ross

I'd check for a vacuum leak first..

is the vacumm pump the block where the break pipes come out of and it has an electrical plug at the front?
